Know What to Fix Now and What to Plan for Next

As building systems age, facility managers are faced with an important question: when does it make sense to keep maintaining existing equipment, and when is it time to repair, upgrade, or replace it?  The answer isn’t always obvious, and making the right decision requires looking at much more than the age of the equipment.

HVAC equipment, building controls, electrical infrastructure, fire and life safety systems, and security technology all have different lifecycles, and age alone doesn’t necessarily mean a system needs to be replaced.

For facility managers and building owners, the bigger question is: Which systems should you continue maintaining, which should you repair or upgrade, and which should you prioritize for replacement?

Making those decisions requires looking beyond equipment age and considering reliability, operating costs, risk, system performance, and the potential consequences of failure.

1. How critical is the system to your operation?

Not every equipment failure carries the same level of risk.  A failed HVAC unit serving a lightly occupied area may cause temporary discomfort. That same failure in a data center, healthcare environment, manufacturing facility, or other mission-critical space could disrupt operations and result in significant financial consequences.

When evaluating aging building systems, consider what would happen if each system unexpectedly failed. Ask questions such as:

  • Would operations have to stop?
  • Could occupants, customers, or critical processes be affected?
  • Is redundant equipment available?
  • How quickly could the system be repaired or replaced?
  • Could failure create a safety or compliance concern?

The greater the consequence of failure, the more important it becomes to proactively plan for repair, modernization, or replacement.

2. How often are you making repairs?

Occasional repairs are a normal part of maintaining building equipment. Repeated repairs are another story.

If your team is frequently responding to the same piece of equipment, or experiencing different failures on the same aging system, it may be time to evaluate whether continued repairs are still financially justified.

Look at more than the cost of the most recent repair. Consider the system’s repair history over the past several years, including labor, replacement parts, emergency service calls, downtime, and internal staff time.

Parts availability should also be considered. As equipment and technology become obsolete, replacement components can become more difficult and expensive to obtain. A relatively minor failure can then result in extended downtime simply because the necessary part isn’t readily available.

At some point, maintaining an aging system can cost more than developing a planned replacement strategy.

3. What is the true cost of a failure?

The repair invoice doesn’t always represent the biggest cost associated with equipment failure.  Unexpected downtime can affect productivity, tenants, customers, manufacturing processes, critical environments, and even a company’s ability to conduct business.

Facility managers should consider the total operational impact of a potential failure. For example, what would happen if a critical HVAC unit failed during peak summer conditions? What if an electrical problem interrupted production? What if an aging access control or fire alarm component was no longer available when needed?

Understanding those consequences can help determine which systems represent the greatest risk—and therefore deserve the highest priority.

4. Is the system still operating efficiently?

A system doesn’t have to be broken to be costing you money.  Older equipment can continue operating for years while gradually becoming less efficient. Controls that are no longer properly calibrated or optimized can also cause HVAC equipment to operate longer or harder than necessary.

Look for warning signs such as:

  • Increasing utility costs
  • Longer equipment runtimes
  • Difficulty maintaining temperature or humidity
  • Frequent occupant comfort complaints
  • Equipment cycling more often than expected
  • Systems operating during unoccupied periods

Before assuming complete replacement is necessary, however, determine whether maintenance, controls improvements, equipment optimization, or targeted upgrades could restore performance.

Sometimes the best investment isn’t replacing the system, it’s making the existing system work better.

5. Are safety, compliance, or obsolescence becoming concerns?

Some building systems need to be evaluated based on more than reliability and operating costs. Fire alarm and life safety systems, electrical infrastructure, and security systems may be affected by changing codes, technology obsolescence, manufacturer support, or parts availability.

An older system may still function today but become increasingly difficult to maintain as components reach end of life. Waiting until a critical component fails can turn a manageable capital project into an urgent replacement. Understanding where these risks exist allows facility teams to budget and plan before they become emergencies.

6. Can technology help extend equipment life?

Replacement isn’t always the only solution for aging equipment. Today’s building technologies can provide facility teams with significantly more information about how equipment is actually performing.

Building automation systems can help identify scheduling issues, unusual operating conditions, and opportunities to improve system performance. Predictive maintenance technologies can continuously monitor equipment health and identify changes in vibration, temperature, and other operating conditions that may indicate developing problems.

Instead of waiting for equipment to fail, facility teams can use this information to address problems earlier and make more informed decisions about maintenance and replacement.

The goal isn’t simply to keep old equipment running. It’s to maximize the useful life of reliable equipment while identifying higher-risk assets before they become emergencies.

Repair, Optimize, Maintain, or Replace?

When evaluating aging building systems, it can help to place assets into four general categories.

Keep Maintaining: The equipment remains reliable and efficient, replacement parts are readily available, and failure presents relatively low operational risk.

Repair or Optimize: The system is fundamentally sound, but targeted repairs, controls improvements, upgrades, or operational changes could improve reliability or performance.

Plan for Replacement: Failures are becoming more frequent, operating costs are increasing, components are becoming obsolete, or the consequences of failure are significant.

Replace Now: Reliability has deteriorated substantially, safety or compliance concerns exist, critical components are obsolete, or the operational and financial risks of continued operation outweigh the cost of replacement.

The important part is that these decisions shouldn’t be made in isolation. Looking at the facility as a whole makes it possible to compare competing needs and direct available capital toward the systems that present the greatest risk.
